When a heating bill arrives higher than expected, the instinct is often to blame the boiler or heat pump. In most homes built before recent insulation standards, the appliance is a smaller lever than the building around it. A highly efficient heat source pushed through an uninsulated envelope still loses most of its output to the outside air.
The building envelope does most of the work
Heat loss happens through walls, roofs, floors, windows and gaps that let air escape directly. Each surface has a U-value, a standardised measure of how much heat passes through it per square metre for a given temperature difference; lower U-values mean better insulation. Roofs and lofts are frequently the single largest source of heat loss in older housing stock, followed by walls, with windows contributing less overall area but a disproportionate share of loss per square metre if single glazed.
Air changes, not just walls
Uncontrolled air leakage through gaps around doors, loft hatches, pipework penetrations and old extractor fans can account for a meaningful share of heat loss independent of insulation levels. This is measured as air changes per hour, and it is often the cheapest problem to fix, since sealing gaps costs little compared with re-insulating a wall.
Order of operations
Standard efficiency guidance sequences interventions as: seal air leaks first, then insulate loft and walls, then consider glazing upgrades, and only then evaluate the heat source itself. Reversing this order, buying an efficient boiler before addressing the envelope, tends to under-deliver on savings.
Where heat pumps change the calculation
Heat pumps move heat rather than generate it by combustion, and their efficiency is expressed as a coefficient of performance that depends heavily on the temperature difference they are working against. A well-insulated home lets a heat pump run at lower flow temperatures, which improves its efficiency; a poorly insulated home forces higher flow temperatures and erodes much of the efficiency advantage over a gas boiler. This is why insulation quality is now treated as a prerequisite for a good heat pump result, not an optional extra.
